The Klaviyo welcome series: what to send, when, and when to stop
If you build only one automated email flow this quarter, make it the welcome series. It is the first thing a new subscriber hears from you, and it runs without anyone pressing send.
This guide covers the setup we start from: one list, three or four emails over about a week, and clear rules for when the series should stop. It is written for Klaviyo, but the logic carries over to most platforms.
Why the welcome series comes first
Klaviyo's 2026 email marketing benchmarks, based on more than 183,000 Klaviyo customers, show how much automated flows carry. Campaigns made up 94.7% of email sends, but flows generated nearly 41% of total email revenue from just 5.3% of sends. Flow emails averaged a 5.58% click rate against 1.69% for campaigns.
The number that matters most for a welcome series is about new customers. Klaviyo reports that nearly 48% of flow-driven email revenue comes from new buyers, compared with 16% for campaigns, and names welcome, browse and abandonment flows as the ones that matter for first purchases. A welcome series is the flow every new subscriber enters, so it is the natural first build.
Before you build: get the list right
A welcome series in Klaviyo is a list-triggered flow. Someone joins a list, and the flow starts. Most problems we see come from the list, not the emails.
- Use one main list. Klaviyo's guide to creating a welcome series says to connect the flow to the list new subscribers are added to when they sign up. Every sign-up form should point at that same list.
- Check your store's own form. Many Shopify themes have a newsletter form in the footer that is not a Klaviyo form. Klaviyo's guide shows how to check, in the integration settings, which list those sign-ups land on. If it is a different list, those people never get your welcome emails.
- Know your opt-in setting. Klaviyo lists are double opt-in by default, so a new contact confirms first and only then joins the list and enters the flow. Klaviyo recommends leaving this on for your main list.
- Keep SMS separate. Klaviyo says the email and SMS welcome series should be separate flows, because people may sign up for each at different times and can only enter a given welcome flow once.
- Pause before you import. If the series is live and you import an old list, everyone imported gets scheduled for the first email, even if they subscribed months ago. Set the flow to Manual, import, then set it back to Live.
What to send
Klaviyo's pre-built welcome flow has three emails over about a week. We start there and add a fourth only when there is a reason for it.
Email 1: send immediately
Deliver whatever the sign-up form promised, right away. If the form offered a discount, the code goes in this email. Then set expectations: what you send, roughly how often, and what is in it for the reader. Klaviyo also suggests using this first email to collect preferences.
Email 2: three days later
This is the email that explains who you are. Klaviyo's guide suggests options such as your brand's story and mission or your social channels. Pick one. If you have a real founder story, tell it plainly. If you have genuine customer reviews on your site, show a few. Do not write reviews you do not have.
Email 3: four days after email 2
About a week after sign-up, show the products people actually buy. Klaviyo's default flow uses this slot for best sellers, and its guide suggests product blocks with trending or best-selling items. This is the most direct sales email in the series, so it should be the easiest to shop from.
Optional email 4: the nudge, only for non-buyers
If you would rather not give a discount up front, Klaviyo describes a pattern for holding it back: after the first few welcome emails, add a conditional split set to "Has Placed Order at least once since starting this flow" and put the coupon email on the NO path. People who already bought do not get a discount they did not need.
When to send
For a standard series, Klaviyo recommends three emails over a week: immediately, after three days, then four days after the second (about one week after sign-up).
Treat it as a starting point. Klaviyo notes that every audience is different and supports A/B testing flow branches with different delays and messages. Test one thing at a time, such as the delay before email 2.
When to stop
A welcome series should end at the right moment for each person, not just when the last email runs out. These are the exit rules we set.
- Stop selling to people who have bought. Klaviyo's flow triggers and filters guide explains that profile filters are checked when someone enters a flow and again before each email. A filter such as "has placed order zero times since starting this flow" skips the remaining sales emails for anyone who buys mid-series. One detail to know: someone who fails a filter at one step is skipped for that email but stays in the flow, and later steps check the filter again.
- Separate existing customers from new ones. Klaviyo suggests a conditional split near the top set to "Has Placed Order at least once over all time." Past customers who join the list do not need a first-order discount, so give them a shorter path or a different message.
- Do not branch on opens. Klaviyo warns that Apple Mail Privacy Protection can record an open even when nobody read the email. If a later message depends on engagement, use clicks or another signal instead.
- Decide on re-entry on purpose. Klaviyo notes that someone can only receive messages in a list-triggered flow once, so a person who unsubscribes and later resubscribes will not get the series again. Klaviyo also offers re-entry settings in the flow trigger if you want different behavior.
- End after about a week. When the series finishes, the subscriber moves to your regular campaigns.
Before you set it live, test the exit filters with a test profile, then set the flow status to Live. Klaviyo notes that a flow left in draft will not send.
What to watch after launch
Give it a few weeks, then look at click rate and orders per email rather than opens. For context, Klaviyo's 2026 benchmarks put a good flow click rate at 5.58%, with the top 10% of brands above 10.48%. If one email sits well below the others, rewrite that email before touching the rest.
